Be yourself, always Ways of Being Co-op Leader toolkit Do what matters most Succeed together Show you care

Welcome to our framework for Being Co-op As a Co-op Leader, you will be familiar with the Ways of Being Co-op, either through the Being a Co-op Leader events or, if you ve recently joined us, in your induction. This framework has been created to give the next level of detail and show what it really means to Be Co-op. We have created this toolkit to provide a bit of practical help and guidance and to make sure you have support to share the Ways of Being with your team. We ve also created a plan that walks through some of the key changes we re making to how we re doing things. Many of us have very different day jobs and that s why the Ways of Being Co-op aren t meant to be instructions. Instead, they are guidelines to help you get to grips with what making decisions and taking action should look like here. It's about how we deliver our purpose. This isn t about making big changes, it s the little things that will make the biggest difference. Whether that s talking to your team to help them understand what the Ways of Being Co-op look like for them, or making a plan to overcome any challenges you might face working in this way. You know your teams best and that s why this toolkit is here for you to dip in and out of to find what works for your team and your part of the business. There are three easy-to-follow sections in this toolkit to help you learn about the Ways of Being Co-op, reflect on how your team is doing and share the story with your team: Step one: Learn Step two: Reflect Step three: Share and act 2

Step one: Learn This section is here to help you understand more about what Being Co-op means and how you can use storytelling to share what you learn. What s in this section? Our story p4: Learn about the story so far where have our Ways of Being Co-op come from and why are they so important? The framework for how we behave p6: Use this framework to understand how we can put the Ways of Being Co-op into practice, wherever we work. p7: Use the STARS framework to help you build a story that brings the Ways of Being Co-op to life in a way that people will remember and be inspired by. 3

The story so far Why do we need the Ways of Being Co-op? Where have they come from? This year, we ve gone Back to Being Co-op. We ve returned to the roots that made us a champion for a better way of doing business in the first place. We ve got a new membership proposition and a new look. Every one of us has taken time out to learn more about our past and our future. About where we re heading and what we need to do to get there. Now it s back to the day job, and it s up to us to Be Co-op day-in, day-out. It s not just what we do, how we do it is what counts. People want to connect and buy from an honest business they trust. The trust they have in us depends on the people they meet and interact with every time they come into one of our Food stores or our Funeralcare homes, every time they pick up the phone to Insurance or Legal Services, or visit Co-op Electrical. That s us. Every single one of us working for the Co-op. So, where have the Ways of Being Co-op come from? In a word, colleagues. The business asked everyone to tell us how dedicated Co-op colleagues do things, and what really matters to them in their work. There were thousands and thousands of people who, in true Co-op spirit, had their say. Four simple, clear statements came out of these replies, which sum up in a nutshell what it means to Be Co-op and they apply to us all, in whatever business or at whichever level we happen to be working. Please remember though these aren t rules, and it s for us to think and talk about what they mean for our specific business and team. Our four Ways of Being Co-op guide us to live up to our promises. We all need to live up to our purpose of championing a better way of doing business for you and your communities. Being member-owned, being ethical, working together, sharing success that s our Co-op difference, and it s as relevant today for us today as it was for our founders, the Rochdale Pioneers, over 170 years ago. Our Ways of Being Co-op guide us to follow these ideas and principles in a practical day-to-day way, wherever we work. No one can tell us exactly what to do. All of our communities and all of our businesses are very different and the Co-op attitude to life reflects that. That means we have the freedom to apply our Ways of Being Co-op in the way that works best for our members, customers, colleagues and our communities. These aren t rigid rules. It s up to us to take the time to think about what they mean for our work and our part of the world. 4

We re taking the power back. Freedom matters so much to what it means to be Co-op that we re making it official. Our Freedom Formula makes it clear that we have the power. The power to do what we think it means to Be Co-op. The power to take control of the situation. The power to make a difference. Here it is: What happens when down to earth, decent, hard-working people, who are free to use their best judgement, work for an organisation which carefully balances profits with ethics for the benefit of its members? The answer is that you get magic. Co-op magic. Be part of it. Part of the magic; part of the success. Our Freedom Formula and our Ways of Being Co-op will help us make Co-op magic. We will create a consistent experience for every one of our customers. When they see how we re bringing the Ways of Being Co-op to life for them, they will want to get involved, through membership and the work we do in our communities. That s how we ll remain a real champion of a better way of doing business, for you and your communities. Ask yourself: so what does that mean for your team? Now you know what the Ways of Being Co-op are and why they re important, it s time to learn about our framework for how we behave and how you use it. 5

The framework for how we behave No matter what we do, the Ways of Being Co-op are how we do it. This is the set of behaviours, created by colleagues, which helps us to bring our Ways of Being Co-op to life, with easy-to-understand language. You may hear this referred to as our behavioural framework. These are the ways we expect all colleagues to do things in line with Being Co-op. What matters most is delivering our Purpose: Championing a better way of doing business for you and your communities. We all focus on doing the right things for our colleagues, members, customers and communities. We re straightforward. We say what we will do simply and honestly, and we do it. We challenge when things aren t right we don t look the other way. Co-operating is what makes us different; we re better and stronger when we work together. We know that our team has to come first, because when we work together we will become a stronger Co-op. We involve people, because we value their ideas. We all contribute to making the Co-op an enjoyable place to work. 6 We earn trust from each other because we always do the right thing. We use our resources carefully, so that we can get the most from them and build a strong future together. We respect each other for being ourselves and we know the value we each bring to our Co-op. Be yourself, always Our freedom formula Do what matters most Succeed together We support each other. We know that it s okay to learn from our mistakes and great to share success together. We bring our best self to work, so that we each contribute a bit of our own unique Co-op difference, and respect others for doing the same. Of course, being yourself isn t about excusing poor behaviours that contradict our other Ways of Being Co-op. Show you care We re confident about who we are and know that it s okay to be ourselves at work. We inspire everyone to do their best because we value what they do and we lead by example. We re open to change and challenge. Having lots of different points of view We care about our Co-op, our colleagues, our members, our customers and communities, now and for the future. We re down to earth and we show this in all the things that we do. We all take ownership if we know we can make something better, then we do it. means we can come up with better ideas. We re pioneering we always look for new ways of doing things so that we get even better. We re authentic, so we do things the same when working alone or with the whole world watching. We always make sure we do things fairly and responsibly. We listen to people because we care about them. We help our communities, because that s what makes us different.

Building your story Why you need to build your story: When it comes to the Ways of Being Co-op, we don t want colleagues to just repeat back a list of words. We want them to understand what they really mean to them and how they can put them into action. That s where storytelling comes in. It s a lot easier to remember a story than a set of words. Creating your own Ways of Being Co-op story will help you to be consistent as you inspire your team about the Ways of Being Co-op. How to do it: On the previous pages, you ll have read all about our Ways of Being Co-op: what they are, how we made them, why they re important and the simple behaviours that will help us put them into practise. Now, you just need to use the STARS model of storytelling to help craft your story. The STARS model is easy-to-use, and the best formula to make sure you ve covered everything you need to. Storytelling is a great way of getting your message across and keeping your audience engaged and interested. If you attended one of the Being a Co-op Leader events, you will have had the opportunity to practice this skill. If you re new to the Co-op, couldn t attend, or just want to refresh your knowledge, you can use this page to help you. The STARS Model: Situation Target Approach Results Special to me What s happening? What are our Ways of Being Co-op? Why do we need to know about Ways of Being Co-op? What are we hoping to achieve by embedding the Ways of Being Co-op? How do we think they ll help us reach our business goals? What steps has the Co-op made towards bringing the Ways of Being Co-op to life? What are we going to be doing differently? What do we think the outcome will be? What s the end-goal? What s your personal take on the Ways of Being Co-op? Why do you think it s important that we do this? You can use the next page as a template to help build your story. 7

Building your story Situation: Target: Approach: Results: Special to me: 8

Step two: Reflect This section is here to help you reflect on your own behaviour and how well your team are putting the Ways of Being Co-op into practice. What s in this section? Doing things differently Over the next few pages, you will find some tools and templates to help you start thinking about how you re role-modeling the Ways of Being Co-op in your team at the moment and how you are bringing them to life. You can use these tools by yourself or with your team. You might also find them useful to share what you ve achieved with your manager. If you haven t attended a Being a Co-op Leader event, you can log onto the Leadership Development Zone here and take a look*. Make sure I am being balanced and thinking about everyone in the team when I make decisions We listen to people because we care about them. Be there for my team, making it easy for them to talk to me whether it is in a meeting or as a one-to-one We help our communities, because that s what makes us different. My plan: Make our community work a priority, and encourage the members of the team who are enthusiastic 13
